Coffee too sour or too bitter? Understand extraction and finally fix it
You bought freshly roasted specialty coffee, a good dripper, a decent grinder — and yet the cup disappoints. Too sour, sharp, lemony. Or the opposite: bitter, harsh, drying out your mouth. The temptation is to blame the coffee. Almost always wrongly: the bean is good, it's the way you extract it that's off. Extraction is simply how much of the coffee's compounds the water dissolves from the grounds — too little, too much, or just right. Understand that one mechanism and you stop enduring your cup and start dialling it in.
The real culprit is almost never the coffee
When a cup disappoints, the first reflex is to blame the coffee: 'it can't have been great'. Yet in the vast majority of cases the bean is not at fault. Making coffee means passing water through the grounds to dissolve what makes the flavour: the acids, the sugars, the oils, the aromas. That transfer has a name — extraction — and it can happen in too small an amount, in too large an amount, or in just the right measure. The same coffee, brewed three ways, can be sour, delicious or bitter. The coffee hasn't changed; the extraction has. That's excellent news: it means the result is up to you, and almost everything can be fixed.

Under-extraction, over-extraction: a single slider
Picture a slider. All the way left, the water hasn't had the time — or the means — to dissolve enough material: that's under-extraction. The cup is thin, sour, sometimes a little salty, and the finish falls flat, as if empty. All the way right, the water has dissolved too much, including the bitter and astringent compounds that come out last: that's over-extraction. The cup turns bitter, harsh, it dries the mouth and leaves a rough feel. In the centre, the zone we aim for: enough material for sweetness and aromas to show, not so much that bitterness takes over. That's where coffee is sweet, balanced, clean — the famous ideal extraction zone, around 18 to 22 % of the soluble material. You don't need to measure that percentage: your mouth does it very well. The whole art of dialling in is moving the slider towards that centre.

Acidity isn't bitterness: the diagnosis that changes everything
Here's the point almost everyone confuses, and yet it changes everything: acidity and bitterness are not the same thing, and they don't share a cause. Misplaced acidity — the kind we call 'sour' — is sharp, pointed, aggressive, a bit like unripe lime juice; it often comes with a hollow feel, a lack of body. That's the classic sign of an under-extracted coffee. Be careful not to mistake it for good acidity, the kind that gives specialty coffees their charm: structured, pleasant, juicy, like red fruit or ripe citrus — that one you keep, it comes from the variety and the origin. Bitterness, on the other hand, is a harsh heaviness, a taste that lingers and dries: it's the mark of over-extraction. Being able to name what you feel — 'it's sour and hollow' or 'it's bitter and drying' — is half the work: the diagnosis dictates the cure.

It's the most common mistake: thinking a sour coffee needs less… no, the opposite. People extend the brew or raise the temperature to 'fix the acidity', and get an even more bitter cup. A sour coffee is almost always under-extracted: you need to extract more, not less.
The three levers: grind, time, temperature
To move the slider you have three main levers, and it's worth knowing them before turning every knob at once. The first, by far the most powerful, is the grind. The finer it is, the greater the contact surface and the more the water extracts — up to over-extracting; the coarser it is, the less it extracts — down to under-extracting. It's your reference setting. The second lever is the contact time between water and coffee: the longer the water stays, the more it dissolves. On a French press you control it to the second; on a V60 it depends heavily on the grind and how you pour. The third is water temperature: too cold and it under-extracts (flat, sour coffee); too hot and it over-extracts (bitter coffee). For most methods, aim for 90 to 96 °C — not boiling water poured the second it whistles. A fourth parameter, the coffee-to-water ratio, mostly affects strength: a reliable guide for filter is about 60 g of coffee per litre of water, then adjust to taste.

Dialling in is simple: one variable at a time
The good news is that dialling in your coffee is no dark art — as long as you follow one discipline: change only one variable at a time. Start from the diagnosis. Is your coffee sour, flat, hollow? It's under-extracted: you need to extract more. Start by grinding finer, the most effective adjustment; if needed, raise the temperature a little or lengthen the brew time. Is your coffee bitter, harsh, drying? It's over-extracted: you need to extract less. Grind coarser first; otherwise lower the temperature or shorten the time. The golden rule: one change, one cup, one verdict. If you change the grind, the temperature and the ratio all at once, you might get a better coffee — but you'll never know why, and you won't be able to repeat it. Small steps, on the other hand, teach you your method.

What extraction can never make up for
One last note of honesty: extraction is powerful, but it works no miracles. Three things are entirely beyond it. First, the freshness of the bean: a coffee roasted four months ago will have lost most of its aromas, and no setting will bring them back — hence the importance of the roast date on the label. Then, grinding fresh: pre-ground coffee goes stale within minutes; grinding just before brewing changes the cup more than many settings do. Finally the water, which makes up over 98 % of your coffee: water that's too hard or too chlorinated mutes the aromas, while filtered, lightly mineralised water frees them. If, despite careful dialling in, the cup stays dull, look on that side before blaming your technique. Extraction tunes the flavour; it doesn't replace good coffee, freshly ground, with good water.
Note it, adjust, repeat: your palate becomes your instrument
You now have everything to turn a failed cup into a dialled-in one. But the real leap happens when you stop adjusting blind and start keeping a record. For each coffee, note what you felt — sour, balanced, bitter, drying — and the settings you used — grind, temperature, ratio, time. Within a few coffees a personal map emerges: you discover that a certain Ethiopian wants a finer grind, that a certain washed Central American opens up a touch hotter, that your point of balance isn't your neighbour's. Every coffee has its ideal zone, and your palate becomes the instrument that finds it. That's exactly what a tasting journal is for: not to collect cups, but to remember what works, so the next coffee is better than the last.
